The problem

Two budgets. The same expensive failure.

Ninety-five percent of enterprise AI pilots deliver no measurable return (MIT NANDA, 2025), and seventy percent of what decides the value of an AI initiative is people and process, not algorithms or technology (BCG, 2026). Meanwhile leaders go to programs, come back, and revert to old behavior inside a month.

Both budgets fail the same way: new inputs, old wiring. Skills, adoption and culture are not bolt-ons. They emerge from the operating system underneath, or they do not emerge at all.

We work the seventy percent your technology partners are not staffed for. Executive alignment at the top, manager capability at the layer where adoption is won or lost, culture measures that move, and an engine that reaches every leader you cannot put in a room with a coach.

AI transformation is culture transformation, not just technology transformation. Culture is what this practice does.

What we do

Three ways the work reaches your organization

Scoped after a strategy session, so the plan fits the size of your leadership bench and the state of your rollout.

AI adoption and workforce readiness

The seventy percent your technology partners are not staffed for: executive alignment, manager capability at the layer where adoption is won or lost, and psychological readiness you can measure.

  • Readiness diagnostic across the bench
  • The human upgrade with Anna, the systems upgrade with Justin
  • Adoption measures at ninety days and at eighteen months

Culture transformation

Values that people actually live, trust that survives pressure, and a structure you can diagnose when something breaks. Built on the House of Empathy.

  • Culture and engagement baseline
  • House of Empathy workshops for managers
  • Values integration into hiring, onboarding and review
Culture transformation

Speaking and training

The fastest way to put one idea in front of everyone at once, and the hands-on sessions and training programs that turn it into something people use the next morning.

  • Keynotes, 45 to 90 minutes
  • Half-day and full-day workshops, executive offsites
  • Training programs, modular or integrated

In the room

What organizations say after the session

A defense office, an aerospace and critical-infrastructure team, and a national association on what the room was like and what stuck.

I’ve participated in multiple team-building sessions she’s led, and I can honestly say they’ve transformed how my colleagues and I work together.

The engine

Training that’s effective doesn’t scale. And training that scales doesn’t work.

Every head of learning knows both halves of that sentence. The coaching that changes a senior executive costs too much to give to four hundred managers. The platform that reaches four hundred managers produces completion rates and nothing else. So development gets rationed to the top, and the layer where adoption is actually won or lost gets a workshop and a binder.

Benjamin Bloom showed in 1984 that one-to-one mastery tutoring moves a learner from the 50th to the 98th percentile. The finding has held for forty years. The barrier was never the method. It was the cost of tutors.

Built on Anna’s methodology

The Leaderwired Institute

An AI-native engine that evaluates, develops, coaches, and reinforces every learner, and advances them only on demonstrated mastery.

Anna built it on her own coaching methodology, which is why the version your managers get is not a diluted version of the one your executives get. She stays in the room with your senior team. The Institute reaches everyone she cannot be in a room with.

The four things a head of learning asks, answered

How far does it reach?

The Leadership Ladder runs from first promotion to the boardroom: 12 leadership programs, 95 courses, 579 testable competencies and 1,195 AI practice scenarios, delivered in 17 languages so a global bench develops on one methodology in each leader’s own language. The Leaderwired EQ Gym sits outside the ladder and trains thirteen emotional intelligence skills through voice-first workplace role-plays.

How fast?

Each leader gets a personalised path with difficulty that adapts to their level, so nobody sits through what they already have and nobody is pushed past what they have not earned. Every program includes 12 hours of AI Coach Anna.

How do we know it worked?

Competency Demonstration Scores are earned behaviorally, inside the scenario, under pressure, not on a multiple-choice check. Every score writes to a ledger, per learner and per objective, auditable by your own evaluators. Each leader finishes with an Integration Report: demonstrated strengths, growth areas, and a concrete integration plan.

Does it hold?

Active Retrieval Reinforcement runs on a six-month cadence calibrated to each learner’s forgetting pattern, surfacing decay before it becomes drift. The Mastery Cycle does not stop at knowledge; it continues through practice, integration and habit.

How an engagement begins

Four steps, then the work runs on a loop

  1. Strategy session

Thirty confidential minutes on what is at stake, where the organization is stuck, and whether this is the right fit. Not a sales call.

  2. Diagnostic

A readiness and culture baseline across the leadership bench, plus the blockers by function. A clear picture before anything is prescribed.

  3. Shape the engagement

The mix of coaching, team development, culture work, training and engine that fits your bench, with the measures that will define success.

  4. Develop, then measure

Leaders progress by demonstrating capability in their real roles, not by finishing content. Re-measured at ninety days, then at twelve to eighteen months.

How an engagement runs Four steps on a gently rising line. 01, a strategy session: thirty minutes, no pitch. 02, a baseline: EQ-i 2.0, ELI, 360 or stakeholder interviews. 03, the work: coaching, and stakeholders see the change. 04, measured: re-evaluated at ninety days and at close. Twelve statements, three minutes, your score on this page

Four statements each on the executive team, the manager layer and the culture. Answer each one as it is today, not as the plan says it will be. The score and your band appear below as you go. Nothing is stored, and no email address is asked for.

The executive team

Each member of the executive team can say, in one sentence, what AI is for in this organization and who decides.

Leaders at the top use the tools in their own work, visibly, every week.

We have agreed which behaviors the organization will reward during the change, and which it will stop rewarding.

There is a number the board will see at ninety days, and someone other than the vendor produces it.

The manager layer

Our managers can name the fear in the room when a team’s work is about to change, and say it out loud.

Managers hold a standard through the productivity dip instead of quietly reverting to the old process.

Managers can lead a team they are not standing in front of, so adoption does not depend on their presence.

We have measured whether our managers have these capabilities, rather than assumed it.

The culture

People can say “I do not know how to do this yet” without paying a price for it.

A question about the new way of working gets an answer within a day, not a shrug.

The people we can least afford to lose are staying, and we would know early if that changed.

Learning is treated as part of the job, with time in the week for it, not as something done after hours.

Questions

What leaders ask before engaging

Are you an AI implementation firm?

No. Your technology partners implement the tools. We work on the seventy percent of the initiative that decides whether the tools get used: executive alignment, manager capability, psychological readiness and the culture measures that show adoption is real.

We have invested in leadership development before and seen no lasting change. Why would this be different?

Because the failure mode is transfer, not knowledge. Leaders can describe good leadership; the gap opens in the moment they have to do it. The work here is built around that gap: a baseline, practice against real situations, and a measure taken by the people who work with the leader rather than by the coach.

Can you develop the whole bench, not just the senior team?

Yes. Anna works with the executive team and the leaders whose decisions carry the most weight. Every other leader develops through the Leaderwired Institute, the engine built on her coaching methodology, at a cost that does not rise with headcount.

How do we show progress internally?

With behavior, not attendance. Stakeholder-rated change for coached leaders, a culture baseline re-measured at ninety days and again at twelve to eighteen months, and a per-learner, per-objective ledger your own evaluators can audit.

How long does an engagement take?

The diagnostic takes a few weeks. Most engagements run six to eighteen months, with the first measures at ninety days. The result above came from eighteen months of work.

What does it cost?

It depends on complexity and scope, and it is set after the strategy session and the diagnostic. A readiness diagnostic or a single workshop sits at one end of the range; an eighteen-month culture transformation sits at the other. What has changed the arithmetic is the Leaderwired Institute: with an AI tutor and AI Coach Anna carrying the practice between sessions, a whole bench can develop at a cost that does not rise with headcount, so the engagements are scoped to the leaders and the outcome, not to a headcount fee. Individual and team prices are published on the programs page.
