About coaching

What coaching is, and what it is not

What is executive coaching and how does it work?

Executive coaching is a strategic partnership that helps leaders accelerate their performance and achieve results that matter to them and to their organization. Anna’s approach combines evidence-based methods with a personalized development plan, stakeholder feedback and measurable outcomes. Clients typically see improvements in leadership effectiveness, team performance and organizational impact within the first few months.

How is coaching different from therapy or consulting?

Coaching is future-focused and performance-oriented, designed for high-functioning people who want to lead more effectively. Therapy addresses mental health. Consulting provides solutions. Coaching helps you develop your own insight and capability, so the change holds long after the engagement ends.

What makes coaching so powerful?

Coaching confronts the automatic thinking that holds us back. As human beings we are adept at rationalizing our actions, sidestepping our emotions and seeking confirmation for what we already believe, often to our own cost. The psychologist Marcia Reynolds describes in Coach the Person, Not the Problem how we default to blaming external factors when our decisions lead to outcomes we did not want.

A coach is an external perspective that disrupts those patterns by mirroring your thoughts and beliefs back to you. That reflection produces a level of self-awareness and critical thinking that is nearly impossible to reach alone. It is especially useful for highly intelligent people, who are often the most skilled at justifying their own reasoning without noticing its faults.

How do I know if I’m ready for coaching?

You are a good candidate if you want to accelerate your impact as a leader, face complex challenges that need clearer thinking, want to improve your team’s performance and engagement, want measurable behavior change, or are navigating significant organizational change.

You will get the most from it if you are prepared to embrace change, take full responsibility for your actions and decisions, accept accountability, engage openly and honestly, dedicate the time, and complete the practices between sessions. Those practices are designed to build new, productive thought patterns and habits. Coaching is for high performers seeking better results, not remedial support.

What is the knowing-doing gap in leadership?

The knowing-doing gap is the central problem Leaderwired addresses: the frustrating disconnect when a leader understands exactly what they should do differently but cannot execute on it consistently. You read the books, attend the programs, understand the frameworks, and something still blocks execution.

Anna’s sixteen years of executive coaching point to this not being a willpower problem or a skills gap. It is an architecture problem. Leaders are running new demands on an internal operating system built for earlier conditions. The 7-5-3 Human Upgrade Code gives leaders a systematic way to identify which internal components are creating the block and how to upgrade them. Anna works on this gap through coaching and workshops.

Is executive coaching confidential?

Yes. Confidentiality is a cornerstone of the practice, not just a policy. Everything shared in sessions is treated with discretion under the International Coaching Federation Code of Ethics, which governs the coaching relationship. That protection covers spoken and written exchanges and extends to a respect for your privacy that makes a trusting, open coaching environment possible. Whether you are discussing sensitive business strategy, personal challenges or future aspirations, you can speak freely.

How should I evaluate any executive coach?

Coaching is an unregulated field: anyone can call themselves a coach overnight, so the responsibility for checking falls on you. Six questions worth asking any coach: What is your ICF credential level? How many coaching hours have you completed? What formal training do you have in psychology, behavioral science or neuroscience? What evidence-based methods do you use? Can you show measurable client results? How do you make behavior change last?

Be cautious with anyone who cannot explain their methodology, who markets more than they demonstrate, or who offers no way to measure outcomes. At AdvantEdge Leadership, senior executives work with Anna directly; mid-level leaders may be partnered with an ICF Professional Certified Coach on the team. We do not work with uncertified coaches.

What makes AdvantEdge Leadership’s approach different?

Three things. First, the baseline: every engagement starts with an assessment that fits the question (EQ-i 2.0, the Energy Leadership Index, a 360 or stakeholder interviews), so we know where we are starting. Second, the method: Marshall Goldsmith’s Stakeholder Centered Coaching, in which the people around you see the change and say so. Third, the ground underneath: organizational psychology, neuroscience and behavioral science, with proprietary frameworks including the Leadership Impact Model and the 7-5-3 Human Upgrade Code. We focus on converting pressure into performance rather than merely managing challenges.

What methodologies do you use in coaching?

Evidence-based methods including Stakeholder Centered Coaching, cognitive behavioral coaching, acceptance and commitment coaching, emotional intelligence development with the EQ-i 2.0 and EQ 360, mindfulness-based stress reduction and organizational psychology. All of it is grounded in neuroscience research and designed for change that lasts.

How do you measure coaching success and progress?

Several ways at once: stakeholder feedback surveys that track behavior change, 360-degree assessments for a full picture, goal tracking against the specific objectives we set, alignment with the business metrics that matter to your organization, and qualitative feedback on leadership impact and team dynamics. Progress is what your stakeholders report, not what we assume.

What kind of results can I expect?

Results depend on the goals and on the commitment to the process, so we do not promise percentages. One measured outcome we can share: 100% of participating executives were rated more effective by their own stakeholders after eighteen months. Staff turnover fell from 13% to 1%. (A major U.S. financial institution, 2026.)

Beyond the numbers, read what forty-five clients say in their own words on the testimonials page.

Do you guarantee results?

We guarantee behavior change for clients who fully engage in the process. Stakeholder Centered Coaching is built on it: your stakeholders rate your progress, and if you follow the process, you will improve. We track progress systematically so that improvement is measured, not assumed.

Do you coach leaders who are the first of their kind in the room?

Yes. A large part of the practice is leaders who arrived at the table by a route no one around them took: the expert promoted past their peers, the first woman or the first out executive on a leadership team, the operator in a room of specialists. The work is the same work, presence, influence, decision quality under pressure, done with clear eyes about what the room is actually responding to. Executive coaching.

Does Anna speak at events?

Yes. Anna delivers keynotes and workshops on AI-era leadership, including The AI-Empowered Leader and the Five AI Leadership Shifts. Her speaking draws on the Leaderwired methodology, sixteen years of coaching senior executives, her MIT teaching and her Forbes writing. She speaks at corporate events, industry conferences and executive retreats. Speaking.

The AI era

Leading when the ground moves

What’s the difference between AI literacy and AI leadership?

Most AI training programs focus on AI literacy: how AI works, what tools to use, how to write effective prompts. AI leadership is different. It requires upgrading how you think, decide and lead so that AI amplifies your capability rather than exposing your limitations.

Anna’s Five AI Leadership Shifts address the specific mindset transitions that separate leaders who merely understand AI from those who lead effectively with it. The shift from viewing AI as a tool to engaging it as a collaborator, for example, requires changes in beliefs about expertise, control and intelligence that no technical training can provide.

How do leaders build AI readiness?

AI readiness goes beyond technical literacy. It requires upgrading the internal operating system that shapes how you think, decide and respond under complexity and uncertainty. The Leaderwired methodology addresses the psychological and behavioral dimensions most training programs overlook: the beliefs, mindsets, emotional processing and decision-making patterns that determine whether leaders thrive or stall in the AI era. The 7-5-3 Human Upgrade Code provides a systematic framework for building AI readiness from the inside out, not just the outside in.

What are the Five AI Leadership Shifts?

A framework within Leaderwired for the mindset transitions AI-era leadership requires. The shifts move leaders from Tool to Collaborator, from Threat to Amplifier, from Expertise to Fluency, from Implementation to Integration, and from Efficiency to Capability. Each addresses where leaders most often get stuck with AI and connects to the deeper operating-system work of the 7-5-3 Human Upgrade Code. Anna delivers the Five Shifts as a keynote, a workshop and an executive development program. The Five AI Leadership Shifts.

What is the human side of AI transformation?

The psychological readiness, mindset shifts and behavior changes leaders need to make for AI initiatives to succeed. Most organizations invest heavily in AI technology and technical training and underinvest in the human dimensions that actually determine adoption and impact. Anna specializes in this gap, helping leaders develop the internal capacity to lead through AI-driven change rather than be overwhelmed by it. AI adoption and culture transformation.

How do I lead my team through AI adoption without burning everyone out?

Research from Harvard Business Review and UC Berkeley shows that AI does not reduce work; it intensifies it. Organizations that layer AI onto existing processes without upgrading how leaders think and operate see rising cognitive fatigue, blurred boundaries and decision-making breakdowns.

The Leaderwired methodology addresses the root cause: leaders need an internal operating system upgrade before they can lead AI adoption well. The 7-5-3 Human Upgrade Code helps executives build the emotional processing capacity, cognitive flexibility and communication protocols to integrate AI without burning out their teams. The work starts with the leader’s own architecture, not the technology.

How do I make better decisions under uncertainty and complexity?

Decision-making under complexity is one of the most critical leadership capabilities in the AI era, and it is where many executives’ internal operating systems create the most friction. Anna’s work addresses decision-making at the architectural level: upgrading the thought patterns, mindsets and emotional processing that shape how leaders evaluate information, tolerate ambiguity and commit to action. Rather than teaching decision-making techniques, the work builds the internal infrastructure that makes better decisions natural, including the transition from individual decision-making to collaborative intelligence, where human judgment and AI capability are integrated.

What does it mean to be a future-ready leader?

The capacity to lead effectively through ongoing disruption: not just the current wave of AI, but whatever comes next. Anna’s work builds the internal architecture that makes leaders adaptable in any context: cognitive flexibility, emotional intelligence at scale, strategic sensemaking, and the ability to collaborate with AI as a thought partner rather than just a tool. Through her book, her coaching and her keynotes, she helps leaders move beyond reactive change management toward permanent infrastructure for continuous transformation.

What is Leaderwired?

Two things that share a name. Leaderwired: The AI-Era Leadership Playbook for Transforming How You Think, Decide and Lead is Anna’s book, which introduces the 7-5-3 Human Upgrade Code. Leaderwired Institute is the AI-native company Anna co-founded, whose engine carries the work between coaching sessions. About the book ยท leaderwiredinstitute.ai

What is the 7-5-3 Human Upgrade Code?

Anna’s leadership transformation methodology, introduced in Leaderwired. It consists of seven operating-system components (beliefs, mindsets, emotional processing, thought patterns, behavioral defaults, values alignment and communication protocols), five premium skillsets that emerge when those components integrate (cognitive flexibility, emotional intelligence at scale, human-AI collaboration design, strategic sensemaking and exponential thinking), and three cultural foundations (Curiosity, Care and Courage) that let individual transformation scale through teams and organizations. It runs through Anna’s coaching and corporate programs. The 7-5-3 Human Upgrade Code.

Is there an assessment based on Leaderwired?

Yes. The Leaderwired Assessment measures where a leader stands across the seven operating-system components and is available at leaderwiredinstitute.ai. In coaching, we choose the baseline instrument that fits the question; see the assessments we use.

Programs, pricing and logistics

How an engagement runs

What’s the first step?

A strategy session: thirty minutes, no pitch, on what is at stake for you and whether this is the right fit. You will leave with something useful whether or not you go on to coaching. Book it directly, or write to info@annabarnhill.com.

What should I expect in the strategy session?

We explore your current leadership challenges, your goals and the outcomes you want; review how coaching could work for you; assess the fit between your needs and our approach; and answer your questions about the process. You leave with actionable insight regardless of whether you proceed.

How long is a typical engagement?

Individual programs run three, six or twelve months: Accelerate is a three-month intensive, Transform a six-month partnership, and Empower a year with Anna. Organizational engagements typically run twelve to eighteen months. Some executives continue with quarterly sessions afterward. We agree the right length in the strategy session. Programs and pricing.

How often do sessions occur, and how long are they?

Typically every two weeks or monthly, depending on your goals and schedule. Sessions run 60 to 90 minutes, long enough for real exploration and planning. Email support between sessions is part of every program, and the Leaderwired tools are available if you want structured practice between conversations.

How much does executive coaching cost?

Prices are published. Individual programs run from $4,700 for Accelerate, the three-month intensive, to $8,200 for Transform and $19,500 for Empower, a year with Anna. Catalyst, the organizational program, is scoped to complexity and scope: the size of the leadership bench, the length of the engagement, and whether the Leaderwired Institute’s AI tutor and coach run between sessions. The Collective, a peer group for senior leaders, is $6,000. Prices are for one leader. Company-sponsored engagements add stakeholder interviews, a sponsor alignment and a closing report, and are quoted for that scope. Custom engagements are quoted after a conversation. See every program.

What is the Collective?

A peer group of eight to twelve senior leaders and business owners who meet monthly in Medford, facilitated by Anna, to sharpen each other’s thinking and do the work of leadership development together. The book is the blueprint; the Collective is the practice field. The Collective.

Do you offer virtual or in-person sessions?

Both. Many Southern Oregon executives choose in-person sessions in Medford for deeper work and virtual sessions to keep momentum between them; clients elsewhere in the country work with Anna by video. The format matters less than the fit and the follow-through.

What does the coaching process look like?

Every partnership begins with tailored assessments and a strategy session, so we understand your history and the core of your operating system before we set goals. From there we follow the Leadership Impact Model, a structured, data-driven process:

  • Define clear, tailored goals from your assessments and our first conversations.
  • Measure a baseline, so progress can be tracked.
  • Analyze your responses and behaviors to uncover the patterns holding you back.
  • Improve through powerful questioning, individualized practice and targeted interventions that change thought processes and behavior.
  • Control by monitoring and adjusting, so progress is sustained.

Clients report clearer decision-making, better team dynamics and greater organizational impact.

How are coaching sessions structured?

You set the agenda, so every session addresses what matters most to you now. Anna facilitates exploration and self-discovery through questioning and reflective dialogue, drawing on tools such as strategic questioning, reflective exercises, role-play and strengths assessments. Each session ends with a clear action plan for the interval before the next one, with accountability built in through check-ins and progress tracking. Each session builds on the last: we review what happened, learn from it and adjust.

What is your cancellation and rescheduling policy?

Please give at least 24 hours’ notice to cancel or reschedule a session, so the time can be offered to another client. Sessions cancelled or rescheduled with less notice are billed at the standard session rate of $450; genuine emergencies are handled case by case. If you arrive late, the session ends at the scheduled time. Communicating changes early helps us keep the same standard of service for everyone.

Teams and organizations

Beyond one leader

Do you offer team coaching and leadership workshops?

Yes: executive team development and workshops including From Conflict to Confluence, Emotionally Intelligent Leadership, Strategic Leadership for Innovation, The House of Empathy and The AI-Empowered Leader, plus programs designed for specific organizational needs. All combine evidence-based content with practical application.

Do you provide new leader assimilation?

Yes. New leader assimilation supports executives moving into new roles or organizations: strategic assessment, stakeholder relationship building, cultural integration, team dynamics and an accelerated path to full performance.

How do I scale AI across my organization when most transformation initiatives fail?

McKinsey research puts the failure rate of transformation initiatives at roughly 70%, and the reason is rarely strategy or technology. Anna’s work points to the missing variable: the leader’s internal operating system is the ceiling for every initiative they launch. When leaders have not done the upgrade work, they unconsciously create the resistance they are trying to overcome.

The House of Empathy framework from Leaderwired provides the cultural infrastructure, built on Curiosity, Care and Courage, that lets transformation scale. Anna works with executives and leadership teams to build the internal and organizational architecture that makes AI transformation last beyond the pilot. Culture transformation.

How do I build a culture where people thrive alongside AI instead of feeling threatened by it?

As AI takes over more analytical, transactional and routine work, what remains is distinctly human: connection, trust, meaning and belonging. The House of Empathy, introduced in Leaderwired, treats empathy as organizational infrastructure rather than a soft skill. Its three foundations, Curiosity, Care and Courage, create the conditions where people feel safe enough to experiment, connected enough to collaborate and valued enough to bring their full capability. Anna works with leadership teams to build this through executive coaching, team development and workshops. The House of Empathy.

Southern Oregon

Medford, the Rogue Valley and beyond

Do you provide executive coaching in Medford and the Rogue Valley?

Yes. Anna is a Master Certified Coach based in Medford, Oregon, and she coaches executives throughout Southern Oregon, including Medford, Ashland, Grants Pass and the wider Rogue Valley, in person and by video.

What areas of Southern Oregon do you serve?

Medford and Jackson County; Ashland and the surrounding area; Grants Pass and Josephine County; the wider Rogue Valley; and the Southern Oregon business community as a whole. In person or virtually.

Why choose a coach based in Southern Oregon rather than Portland or California?

In-person accessibility, an understanding of regional business dynamics, flexible scheduling across time zones, and a coach invested in the local business community’s success. The credentials and the method are the same ones Anna brings to executives at national companies.

Do you work with executives outside Southern Oregon?

Yes. Anna works with executives nationwide by video, and the method is identical: same baseline, same stakeholder process, same measurement. Regional leaders simply gain the option of meeting in person.

Still have a question?

Thirty minutes, no pitch: what is at stake for you, and whether this is the right fit.
